Reset the revenue model
Reworked pricing, discount architecture, bundles and portfolio mix to protect value while lifting AOV and margin.
I help consumer and e-commerce founders find the constraint behind stalled growth—then work with their team to turn it into a focused commercial plan that improves sales, margin and execution.
Book a Growth Constraint SessionNo preparation required. Leave with 1–3 practical priorities.
The uncomfortable truth
Growth slows when pricing, product, acquisition, conversion, operations and economics stop working as one system. Teams respond by launching more campaigns, more products and more projects. Complexity rises. Profit does not.
Your business does not need 40 ideas. It needs the right three—in the right order, with owners, economics and a weekly operating rhythm.
Turnaround case · Emma — The Sleep Company
Spain · Country P&LAs Country Manager, I owned a €40M+ Spain P&L and a 12-person cross-functional team. The mandate was not “grow at any cost.” It was to restore the commercial engine and make growth economically healthy.
Reported outcome
Reworked pricing, discount architecture, bundles and portfolio mix to protect value while lifting AOV and margin.
Connected acquisition decisions to contribution, not topline alone, and redirected investment toward profitable demand.
Reconciled operational and finance data, exposed material logistics discrepancies and redesigned ownership around cost control.
Aligned commercial, marketing, operations and customer teams around the same P&L, priorities and decisions.
How I help
I work across the commercial system—not inside one channel. The goal is to identify the highest-leverage constraint, make the economics explicit and stay close enough to execution that the plan survives contact with reality.
Turn revenue, margin, acquisition and operating costs into one decision model. Find where growth creates—or destroys—value.
Build the price, promotion, financing, bundle and trade-up logic that converts demand without giving away margin.
Translate customer needs, brand fit and product economics into a roadmap your team can actually launch and scale.
Replace disconnected projects with a weekly cadence of facts, decisions, accountable owners and measurable actions.
Selected operator experience
Each case started with a different visible problem. The work was the same: understand the economics, choose the few moves that matter and build the system to execute them.
€5M → €100M+
Moved from fragmented launches to a repeatable category system spanning insight, product tiers, sourcing, economics, go-to-market and in-market iteration.
Three-horizon portfolio strategy
Connected customer demand, category whitespace, brand right-to-win, product economics and execution complexity—so the next launch was a business decision, not a brainstorm.
Argentina & Brazil
Linked pricing, financing, discounts, bundles, trade-up, CRO, CRM and channels to absolute contribution—then converted analysis into a 3–6 month operating pipeline.
Bootstrapped in Germany
Worked from concept through product, sourcing, storefront and growth—using a focused mix of German influencers and Meta while the business funded itself through its own operating cash flow.
Niche commerce
Built the supplier pipeline, authorization process, catalogue, pricing, storefront, content engine and acquisition tests for a specialist international e-commerce concept.
Emma and Ambou figures reflect operating responsibility. Calm figures are observed team outcomes during the advisory period and do not imply sole causality. Bearaby describes delivered strategy work; no realized performance KPI is claimed. Results are context-dependent.
Ways to work together
No giant transformation programme. We begin with the smallest engagement that can create clarity and useful commercial movement.
A focused assessment of where growth is leaking, which constraints matter and what to do first.
Turn the priorities into action alongside your leaders and functional teams.
Senior commercial leadership without adding a full-time executive before the business is ready.
Where this works best
Who I am
I build, lead and grow consumer businesses at the intersection of brand, product, design, e-commerce and P&L.
Over 12+ years, I have worked across global companies, scale-ups and entrepreneurial businesses in consumer goods, healthcare, sleep and fashion—including General Mills, Heineken, Johnson & Johnson, Emma and ISTO.
I have led cross-functional teams, owned €40M+ P&Ls, managed multimillion-euro marketing investments, launched products and markets, and helped scale e-commerce businesses from €0 to €100M+ in revenue—working across brand, performance marketing, pricing, customer experience, operations and commercial strategy.
Today, as a growth advisor and fractional commercial lead, I help brands grow profitably across markets and channels, make better decisions from their data, and improve their product, pricing and customer experience.
I am especially interested in consumer brands, design, e-commerce and how technology is changing the way businesses are built—and how people discover and buy products. I am always curious about the founders and teams building brands that genuinely improve people’s lives and the world around us.

Both—but the operator part is the point. I can frame the problem, build the business case and work with the team through execution. The balance depends on what the company actually needs.
No. I help the founder and existing team focus, decide and execute better. When specialist capability is genuinely missing, I can help define what to hire, outsource or build.
Yes. That is usually the best entry point: a margin decline, stalled conversion, weak product mix, unclear roadmap or commercial team that is busy without creating enough movement.
You bring one meaningful commercial constraint. We examine the evidence, pressure-test likely causes and identify 1–3 next actions. If there is a fit, I will suggest the smallest useful engagement.
No serious operator should promise a number without seeing the business. I do promise transparent assumptions, commercially grounded recommendations, direct communication and a bias toward measurable action.
